Doesn't matter the company, all of them have one good mascot platformer they sit on, I would immediately halt production on photo realistic slop, and instead have them make a new entry for that mascot platformer, Spyro 4, Rayman 4, LBP4 idgaf, maybe even a Twinsanity Re-Imagining.
Oh and ample time to actually make a competent game, so it's not rushed garbage.
if a game can work with hand drawn 2D, make it 2D, no more forced 3D graphics or pixel art.

I'd still let Miyazaki work there, but I'd disable his ability to copy/paste and recycle old content.
Playstation Studios:
Fire Everyone at the Santa Monica Studio and relocate the US HQ to someplace else.
CAPCOM:
I'd stop focusing on ESG investment, and start focusing on what fans/players want.
SQUARE/ENIX:

Make giant, huge promotional ads for massive blockbuster style games, like have the graphics modeled as high quality as possible, make the gameplay look insane. Then when the game comes out, it drops you in that world and you pick up a gun or something, then walk thru the first door you see and instantly get shot, followed by the screen "Thanks for playing the demo, buy the full thing!" then lets you play pong. I would stand by this, insisting that people who bought the full game and got this must've gotten the demo and are just lying about buying the full game. I would then release fake gameplay snippets via sock puppet youtube accounts showing that the game is really cool and awesome, just to mess with people. I would do this multiple times with multiple games, going as far as ruining long running franchises with an installation like this.
For an answer that isn't just messing with anyone who buys the game, I'd have the company lean into 2D games, avoid as many microtransactions as possible, but still have limited skins/items, but instead of paying money you'd have to complete a challenge or something that actually encourages people to play the game and not just swipe a credit card, hire my favorite bands to do the soundtrack, and release free DLC for it.
As a whole, we really don't need more mascot platformers, especially when there are tons of copycats in the last 25 years or so, and the vast majority of them are rip-offs of Mario, Sonic, or Crash/Spyro. (The long runners can stay) A once in a while experiment is fine, but don't go too crazy with it.
Also, AAA publishers should have their own AA developer teams and projects, and be mostly hands off with them. If nothing else, it'll diversify their own catalog and have something to fall back on.
For Sega, it's pretty simple. They have a tons of IPs and games that are prime reboot/remake material that isn't their tentpoles in Sonic, MegaTen and Dragon. It wouldn't hurt to explore at least some of those IPs, even if they are simple scaled up ports to test the waters. TBF, they did mention about this a while ago, but it's been mostly radio silence since.

Sounds good expect For Ubisoft. Instead i'd make all of the games they shutdown playable offline and give them back to the players who purchased and put them back on purchase. I'd make it so Ubisoft can't pull the crap they did with taking away games and with Nintendo i'd put the games ACTUALLY in the gamecards and stop going after emulators, mods and fan projects. Actually hell with Nintendo I'd allow people to put Linux on their Nintendo Switches and bring back Virtual Console.

I totally get that, but I meant mascots like just Rayman, and Spyro and whatnot, not shit like Voodoo Vince or Blinx, which died for the reason you described, oversaturation.
Plus imo modern platforming mascots such as Hat Kid or Yooka just don't hit the same way as any popular ones from the 90s and 2000s did, they just feel too "perfect" in design, with zero quirks and imperfections.
Tiresome to see the good ones get thrown under the bus for yet another COD or Assassin's Creed, except ofc Mario and Sonic

The logo and name need to be bold and intimidating, showing everyone that we are to be presistant and unyielding towards our competitors. The logo should be 1 or 2 words, an idea that applies to everything created under said name. Anti crunch, but moving, always. Hire talent or those willing to gain the skills they seek. Make games that are fun first, monetization later. Only monetize a game if it keeps increases players and keeps players online. Never make pay to win. Do not make anyone gamble, players are to get what they paid for with out error. As much people possible need access to our games.
If I had any say in IOI:
I would kill to be in charge of the Hitman IP. So so so much untapped sidelined potential for one of the best character designs of all time. Even though the new games found acclaimed gameplay, they lost the plot long ago of diegetic death and darkness. Presentation's now too slick, too scripted, too live service. That's not why I like the Hitman games.
I would also love to make a Deus Ex remake in the vein of Soul Reaver. Keep the style, fix any game mechanical bugs. Make it more accessible to play in the modern age without cracking open PC Gaming Wiki. It's a godsend but it's kind of annoying how it's a requirement for old unsupported games.
I'd make an open world crime sandbox that actually has emergent gameplay instead of lip service to "do whatever you want" inside heavily scripted linear missions.
I'd make a AA licensed Danny Phantom game just for shits and giggles.

Completely redo last of us 2. Joel lives, Abby never existed. I never played it for Abby whatsoever.
I would also give a prequel segment to Joel, showing how he got into a bandit phase in his life
but was kinda forced to kill innocents to survive. Then he saved Tess from the very bandits he
lived with. Then it return to just where we left of in Last of Us 1. Quickly moving forward from month
to month until Joel left Ellie and we play Ellie for most of the game. Joel is seen from time
to time.
Killing a bandit here, saving some survivors, being rumored by a group or
some crazy guy saying he knows Joel and tells Ellie he is a fucking mad guy.
Then we finally meet him for real again.
This time with his brother and he tries to make things ok with his brother's wife.
Until yet again he left them and Ellie goes after him and she talk to him in the same house
they both talked when Ellie was a teen, (Switching roles, kinda) Where Ellie is mature enough
to listen to Joel and give him a hug instead of threating him like a nobody he think he is.
The duo return, but then the fireflies arrive and start to complicate the whole situation.
They are being over powered by the large group.
Joel tells Ellie to buy time and he set some explosives on their truck.
Ellie get captured and on a finale desperation. Joel tell them to let her go and he will
let them take him.
He set the explosive, get shooted down and Ellie kills the rest.
The two have a short talk before Joel dies.
Then Ellie bring him back to his brother, with a proper burial and
the rest is left to the player. You either live by hiding away from
the fire flies. Sacrifice Ellie for the cure or got kill the fire flies.
That's how I would have done it for part 2.

A Hat in Time is fine, because it was a one-shot game that had a good gimmick, but didn't overstay its welcome.
Yooka is the opposite problem, a game that felt like it was made by developers that hadn't evolved past the late 90s, and the dialogue reeks of so much insecurity and arrogance that it comes off as moral grandstanding. Basically Yooka is one of these examples on why I despise Kickstater indie game projects that try to punch above their weight using nostalgia and morality as a crutch. (Sad thing is that both Yooka games are decent enough from a design standpoint, and would be remember more fondly if they didn't try to stir the pot)

Speaking of Silent Hills (PT) I really wish they hadn’t cancelled it. To this day I STILL really want to know why exactly it was called Silent Hills. Too bad I never go to play the demo itself. On a side note there was even a cancelled Silent Hill 5 that would have been made by Team Silent. It would have explored Silent Hill starting off as the once ordinary and lively town it originally was and throughout the game it would have started deteriorating more and more as the story progressed and eventually leading up into the haunted town that we all know of today. I personally would have loved to play it and Silent Hills PT.

I would like to run Valve. They're in such a unique position where thanks to Steam that's giving them $Billions of passive revenue that they don't need to rely on outside investors. They used to or maybe still have a flat structure system that made people not commit to finish developing games and it's why you see them not release games that often. I want to change that and have the company go back to making decent arcade gamey games like they used to. Me and a few teams in the company would go out and find small indie teams that make decent games. We will then either hire the team or help fund them. It's how L4D, Counter Strike, Team Fortress, and Portal started out as modders or by college students that had great concepts but just need some funding and guidance.

Give me Gamefreak so I can fire everyone and restaff with people that have played at least one non-pokemon game in the last 30 years. I would then use the unlimited resources at my disposal to make an unambitious, grindy slog of an RPG with a shit story and bad graphics but it'll still be the best game the company has ever produced.
